For sailors, the outboard motor often serves as a backup, a manoeuvring aid and a means of getting home all in one. It may not be used every day, but it must work immediately during harbour manoeuvres, in calm conditions or when travelling from the anchorage to the dinghy jetty. That is precisely why a quick annual service is worthwhile, even if the engine only clocked up a few hours of operation during the season.
If you carry out regular checks, keep accurate records and follow the instructions in your engine manual, you will improve operational safety and, in the long run, increase your chances of selling the engine or boat.
The following steps apply to four-stroke outboard engines. Fill quantities, torques, electrode gaps and spare parts may vary depending on the manufacturer, model and year of manufacture. The manual for your own engine should always be taken as the definitive guide. Instructions for two-stroke engines can be found in this article.
During the warranty period, servicing should be carried out by an authorised specialist workshop. Afterwards, many owners can carry out simple maintenance tasks on small four-stroke outboard motors up to around 15 PS themselves, provided they have the appropriate tools, spare parts and the manual to hand. Valve clearances, timing belts, unexplained leaks, cloudy gearbox oil or problems with the cooling system, on the other hand, should be dealt with at a workshop.
An important note before we begin: 4-stroke outboard engines with a separate oil circuit and 2-stroke outboard engines differ fundamentally in terms of design and maintenance requirements. Safety goggles and nitrile gloves are not just a bureaucratic formality when carrying out engine maintenance. Used oil, fuel residues and cleaning agents can irritate the skin and eyes. Petrol vapours are highly flammable. Work involving fuel should be carried out in well-ventilated areas with no open sources of ignition.
Before loosening or opening anything, the engine must be securely positioned. If it is mounted on the boat: apply the trailer brake, secure the boat to prevent it from rolling away, and prop it up if necessary. Disengage the gear and remove the Quickstop clip. Important: with four-stroke engines, incorrect storage can lead to oil leaking or getting into areas where it shouldn’t be. Therefore, before removing and storing the engine, check which side it is permitted to lie on, as specified in the manual.
All tools, seals, spare parts and consumables must be laid out on the workbench before starting work. If you only start looking for things once you’ve started tightening screws, you’ll interrupt your work at the worst possible moment. Always check part numbers against the engine model and year of manufacture beforehand.
The removed spark plug is a diagnostic tool. Fawn-coloured electrodes indicate clean combustion. Jet-black electrodes suggest a mixture that is too rich or carburettor problems. Whitish electrodes may indicate that the mixture is too lean. Place the old and new spark plugs side by side and compare them.
When removing the spark plug, always grip the connector; never pull on the cable. First, screw the new spark plug into the thread by hand. Stripping the thread in the aluminium cylinder head is one of the most costly mistakes in this job and can often only be rectified by drilling it out. Only when the spark plug turns straight and easily should you use the tool to tighten it. Check the torque and electrode gap according to the manual. In the practical example, the gap was between 0.8 and 0.9 mm and the tightening torque was 18 Nm.
Before opening the fuel system, shut off the fuel supply and place a cloth underneath. Hold the old filter up to the light: this makes it easy to spot dirt, cloudiness or water build-up. Depending on the type of filter, either clean the insert or replace the entire filter. When fitting the new filter, pay attention to the directional arrow: it always points towards the engine. If you ignore this, you’ll end up with a blockage.
Check the pipes for cracks, porosity and hardened areas. For filters with a water separator, check the float ring. After opening the system, fill it using the primer ball and then bleed the air out.
Used engine oil contains residues and acids which can corrode bearings and internal surfaces whilst the engine is not running. Change the oil whilst the engine is warm, if possible, as warm oil is more fluid and drains more easily. If the engine is started before the oil change, do so only whilst the water cooling system is running.
Wipe the area around the drain plug clean, place a drip tray underneath, open the oil filler cap, and only then loosen the drain plug. Tighten the new drain plug with a fresh gasket in accordance with the manufacturer’s instructions. In the practical example, this was 24 Nm.
Replace the oil filter at every oil change. Before fitting the new filter, make sure to check whether the old rubber seal has become lodged on the engine block. If this goes unnoticed and the new filter is fitted over it, the connection will leak. Lightly coat the new filter gasket with fresh oil, then screw the filter in by hand until it is tight.
When topping up, first add around 80 per cent of the specified amount, wait a moment, and then check the dipstick. Too much oil is just as harmful as too little: if you overfill, the crankshaft will hit the oil, causing it to foam, and the oil pump will draw in air instead of lubricant. The oil level must be between the ‘Min’ and ‘Max’ marks. For example: 1.2 litres with a filter change, 1.0 litres without.
Used oil is classified as hazardous waste and must not be poured down the drain or disposed of with household waste. In Germany, retailers are legally obliged to take back used oil in the same quantity as the new oil purchased at the same time. Keep your receipt. Alternatively, recycling centres and mobile hazardous waste collection services accept used oil free of charge.
In the underwater section, the gears and bearings operate under constant pressure and in contact with water. The gearbox oil protects them from friction, heat and corrosion. When draining the oil, there is a specific sequence to follow: first loosen the lower plug, then open the upper bleed screw. Only then will air enter and the oil drain out completely.
Assess the oil being drained: a milky consistency indicates the presence of water in the gearbox. Metal shavings or abrasion particles suggest wear or damage. In either case, standard maintenance will not be sufficient.
New seals are essential for both bolts. Old seals often still look intact but will still let water in later on. Pump fresh gearbox oil in from the bottom until it comes out at the top without any bubbles. Then tighten the top bolt first, remove the pump, and immediately fit the bottom bolt.
Unlike a car, a boat engine is cooled exclusively by water. The small rubber impeller of the impeller pump circulates this cooling water. If the test jet is missing whilst the engine is running, the impeller is the first component to check. Over time, the rubber blades become brittle, tear or break off. Broken blades can block the cooling channels and further accelerate engine damage.
Guideline for replacement: every 50 operating hours or at least once a year, even if the impeller still appears to be in good working order externally. The underwater section must be removed for replacement. Disconnect the control linkage beforehand, loosen the fixing screws, and carefully remove the underwater section. Remove the old impeller, check the sealing surfaces and completely remove any old seal residue. Fit the new impeller with the drive pin correctly in place: without this pin, the shaft will rotate freely whilst the impeller remains stationary. Tighten the housing evenly and in a cross-pattern.
Water and the elements wash grease out of joints, bolts and shafts. Ordinary multi-purpose grease from the garage washes out quickly and offers little protection on board. Only waterproof marine grease is suitable for outboard motors. Apply grease to all grease nipples using a grease gun until fresh grease is visibly dispensed. Apply a thin layer of grease to the steering, tilt joint, Bowden cables and gear linkage. A snapped Bowden cable whilst travelling forward on the open water is no trivial matter.
Sacrificial anodes protect the aluminium of the outboard motor from electrochemical corrosion. They are designed to corrode faster than the engine casing. For this to work, they need to be in contact with the metal. Do not paint or grease them. Check their condition: if more than a third to half of the material has been consumed, the anode must be replaced. Keep the contact surface clean during installation.
For engines with an electric starter, measure the battery voltage using a multimeter. Clean corroded terminals with a terminal brush, then apply terminal grease. When disconnecting, always disconnect the negative terminal first; when connecting, always connect the positive terminal first.
Under no circumstances should a 4-stroke outboard motor be started dry. Without water, the impeller pump will immediately run dry and suffer irreparable damage after a short time. A water barrel or a water inlet with a water connection must be in place before the engine is even started. The water level must fully cover the inlets.
Check the test jet immediately after starting. If there is no jet, switch off the engine immediately. Once the engine is running normally, check all worked-on areas for leaks: drain plug, oil filter, gearbox oil plugs, fuel lines. Check the engine oil level again after a short period of operation.

Finally, all work carried out should be recorded in the service logbook or in a digital maintenance note: date, operating hours, fluids used, parts replaced and any notable issues. This will be helpful during the next service, when troubleshooting whilst out on the water, and later on when selling the engine or boat.
